Buy New, Buy Reconditioned, or Take the Hauler’s “Free” Compactor?

Here is a question where you should be suspicious of anyone with a confident one-word answer: how should you put a compactor on your pad? There are really three routes, new, reconditioned, or the "free" machine your hauler offers, and each one has a very different cost once you follow the money. Factor 1: Who eats the breakdowns?

An owned machine puts repairs on you, so the smart move is to take that risk off the table before it bites: a preventive maintenance program turns four-figure Friday surprises into scheduled, budgeted visits. A well-maintained compactor is one of the most predictable pieces of equipment a facility runs. The math looks best with a young or properly reconditioned machine and a PM plan smoothing the curve; it looks worst when you run old iron with no maintenance budget and wait for the power unit to die.

Factor 2: What does your capital cost?

$25,000 spent on a compactor is $25,000 not spent on inventory, equipment, or expansion. A growing business earning strong returns on its capital should think hard before parking cash in waste equipment; a stable operation with idle cash reads it the other way. This is exactly where a reconditioned machine earns its keep: the same job, most of the service life, a fraction of the capital. Factor 3: How predictable is your future?

  • Volume might change: owners size up by selling and rebuying, and this market is liquid, so a right-sized machine holds its value.
  • You might move: moving an owned compactor is a real (though very solvable, see equipment logistics) project, not a reason to hand control to your hauler.
  • Site is long-term stable: ownership's economics compound with every year the machine stays put, and a reconditioned unit makes year one cheap.

Factor 4: The hauler trap (read this one twice)

Now the "free" machine. Understand what it costs. Hauler-supplied equipment is bound to the hauling contract: as long as their machine sits on your pad, your hauling never goes out to bid, and the margin they lose on the machine comes back through years of unbid hauling rates, with a contract that auto-renews and equipment-removal friction if you try to leave.

Whether you buy new or reconditioned, independent equipment keeps your hauling contract competitive. That leverage is routinely worth more per year than the entire new-vs-reconditioned difference.

A simple framework

Buy new when: the site is stable for 5+ years, volume is steady, uptime is critical enough to want full warranty, and the capital is genuinely available.

Buy reconditioned when: capital is precious or the machine's duty cycle is moderate. A sound reconditioned machine at 30-60% off new turns most buy-math strongly in your favor, especially paired with a PM plan.

Never: take equipment from your hauler without pricing what the contract lock-in costs you at every renewal.
